Reader intent

Who this guide is for

Three readers arrive here with different problems. Each should be able to act on this page without reading all of it.

  • Project managers running the study

A working sequence for a retail audit & distribution project, from brief through field to debrief.

  • In-house teams doing it themselves

The quality controls an agency would apply, written so that you can apply them yourself.

  • Reviewers signing off a vendor plan

Read it as an audit list against the proposal currently on your desk.

01

The 12-step checklist

  • Write down the business decision
  • List the information gaps
  • Define the target audience precisely
  • Choose cities and the urban/rural split
  • Set the sample size and key segments
  • Pick the method (store census, shelf audits, distribution checks, planogram compliance)
  • Agree languages and translation
  • Draft and pilot the questionnaire or guide
  • Agree quality-control checks
  • Set the timeline and milestones
  • Define deliverables and format
  • Plan the debrief and next actions

02

Why the order matters

Each step constrains the next. Changing the audience late, for example, can reset sampling, cost and timeline.

What goes wrong

Common mistakes in retail audit & distribution

Most disappointing retail audit & distribution studies fail for reasons that were visible in the design, not in the fieldwork. These are the ones we see most often, and what to do instead.

  • 01

An outlet universe that is never refreshed

Stores close, open and change class constantly. A panel left unrefreshed drifts away from the market it is supposed to describe.

  • 02

    Auditing modern trade only

General trade still carries most of the volume in most Indian categories. A clean modern-trade read can be exactly wrong about national share.

  • 03

    Measuring shelf without a reference

Share of shelf means nothing without the planogram or the agreed norm it is being measured against.

  • 04

    Recording out-of-stock without the reason

An OOS number tells you there is a problem. The cause — ordering, delivery, display, retailer substitution — tells you whose problem it is.

  • 05

Measurement used to punish rather than improve

Once results drive penalties, the people being measured start managing the measurement. Pair every report with a coaching plan.

  • 06

    Comparability broken between waves

A changed scorecard, outlet list or definition makes wave two uncomparable with wave one. Freeze the instrument and revise it only at a planned annual review.

Run through this before sign-off

Your checklist before you brief anyone

A working sequence for a retail audit & distribution project. Most of it costs nothing, and it saves the two weeks a re-field would take.

  1. 1

Refresh the outlet universe before each wave and log every addition and closure.

  2. 2

Stratify the sample by trade channel and outlet class, then hold it constant.

  3. 3

Photograph the fixture before anything is touched or counted.

  4. 4

Record out-of-stock together with the reason captured from the retailer.

  5. 5

Reconcile audit findings against dispatch or secondary sales data before reporting.

  6. 6

Calibrate every auditor or interviewer against the same two pilot cases before wave one.

  7. 7

Agree in writing who acts on each finding, and by when, before the debrief ends.
